Most people entering biscuit manufacturing assume the difference between a cracker and a cookie is a recipe. It is not. It is a machine.
Everything upstream of the forming section can look similar. Everything downstream can look similar. In between sits the decision that determines what a plant can make for the next decade.
What is the difference between a hard dough and a soft dough biscuit line?
Soft dough is high in fat and sugar, with very little gluten developed, so it is formed by pressing it into a die on a rotary moulder. Hard dough is lean and elastic, with gluten fully developed, so it is sheeted, laminated and cut. The dough chemistry decides the forming method, and the forming method is what makes the two lines different machines.
The dough comes first
A soft dough carries a great deal of fat and sugar relative to flour. Fat coats the flour particles and interrupts gluten formation, which is what makes the finished biscuit short and tender. It also makes the dough plastic rather than elastic. Push it into a shape and it stays there.
A hard dough carries far less fat and far more water, and it is mixed to develop gluten rather than to restrain it. The result is elastic. Push it into a shape and it pushes back, then slowly returns towards where it was. Anyone who has watched a poorly gauged sheet shrink after the cutter has seen this happen.
Those two behaviours cannot be handled by the same forming machine, and that is the whole of it.
Soft dough: the moulder does everything
On a soft dough line, dough is fed to an engraved die roll, pressed in, scraped level and released onto an extraction web that carries it to the oven band. Shape, weight and the detail on the biscuit face are all set in that single pass.
This is why moulder quality dominates a soft dough plant's economics. Weight variation on a moulder is invisible for the first hour and expensive by the end of the shift, because giveaway compounds across every pack. A plant running 1,000 kilograms an hour and carrying two percent more weight than it costed is giving away twenty kilograms every hour it runs.
Products in this family include glucose and Zinger biscuits, cream and milk biscuits, sugar and sugar-sprinkled varieties, cookies and moulded specialities. Where the product calls for it, pannier webs and sugar sprinklers sit in the same section.
Hard dough: four machines doing one job
On a hard dough line, the dough travels through a sequence. It is laid as a continuous sheet. The laminator folds that sheet on itself to build layers, up to eight for a cracker. Gauging stations then bring the stack down to final thickness in stages. A rotary cutter dockers the sheet, prints the logo and cuts the outline, and the dough left between the pieces returns upstream to be reworked.
Each of those four machines can undo the work of the one before it. Lamination decides lift. Gauging decides whether the biscuit holds its dimension or shrinks out of the pack. Cutting decides the edge and the docker pattern, which is what lets steam escape and keeps a cracker flat rather than domed.
Products in this family include Marie and the wider hard sweet range, TUC and Petit style savoury biscuits, and Ritz-style, soda and cream crackers.
What changes downstream
Less than people expect, but not nothing.
Baking differs in emphasis. Crackers usually take a direct fired tunnel oven, because the combustion atmosphere contributes to the colour and the blistering the product is judged on. Soft dough biscuits more often take indirect or convective heat, developing surface colour while the body stays tender.
Band choice differs too. A tender moulded biscuit is usually baked on a steel band that supports it. A cracker is more tolerant.
Cooling is the same problem in both families, and it is the stage most often under-specified. Checking and breakage show up hours after production, in a warehouse rather than on a line, which means the cost of getting it wrong lands somewhere the production team never sees.
What this means when you are specifying
Three practical consequences.
- A conventional line commits you to one family. A soft dough line is built around a moulder and has no sheeting or lamination section. A hard dough line has no moulder. If your five-year product plan includes both, buying one conventional line means buying the second one later.
- The forming section deserves most of your attention. Ovens and conveyors are well understood and differ modestly between suppliers. Forming is where weight control, dimension and surface quality are won or lost, and it is where the difference between two quotations usually hides.
- There is a third option. A flexi line carries both forming arrangements together, which lets one line run both families with a changeover measured in minutes rather than shifts. Sunbeam commissioned its first flexi-line forming section in 1997, and the idea has had thirty years of refinement since.
The question to ask first
Not "which line should I buy", but "what will this plant be making in 2033".
If the honest answer is one product family, buy the line that family deserves and put the saved attention into the forming section. If the answer is two, or if it is genuinely unknown, that uncertainty has a price, and it is worth pricing properly before the order is placed rather than three years afterwards.
